Most consultancies stall in the same place: work arrives through referrals, a quiet month follows when referrals dry up, and the founder can only grow as fast as they can personally close. You try ads, leads come in, but leads do not become clients.
The problem is not advertising. The problem is that there is no system for advertising to plug into.
What is a client acquisition system?
It is the entire path from the first time a stranger sees your brand to the moment they pay you — designed, measured and repeatable. Repeatable is the key word: one campaign that works is luck, not a system. Our three-phase build is documented on the method page.
Why advertising alone is not enough
Consulting is not a product sale. The buyer trusts you with a life decision, so the purchase runs through trust, timing and persuasion. Four breakpoints show up again and again:
- Vague offer. You say what competitors say, so price becomes the only differentiator.
- Unqualified leads. The person filling the form is not the decision maker or has no budget.
- Slow response. The lead is called two hours later, when interest has cooled.
- No follow-up. Leads that do not close on the first call fall out of the pipeline.
The four layers
- Question
- What are you selling and why you?
- Output
- Tested offer + positioning document
- Question
- How will the right person see you?
- Output
- Working campaigns + creative library
- Question
- How does interest become an appointment?
- Output
- Funnel, form, booking flow
- Question
- How does an appointment become a client?
- Output
- CRM, response time, sales script
| Layer | Question | Output |
|---|---|---|
| 1. Offer | What are you selling and why you? | Tested offer + positioning document |
| 2. Traffic | How will the right person see you? | Working campaigns + creative library |
| 3. Conversion | How does interest become an appointment? | Funnel, form, booking flow |
| 4. Follow-up | How does an appointment become a client? | CRM, response time, sales script |
Layer 1 — Offer engineering
A good offer answers four questions: for whom, what result, in what timeframe, carrying what risk. In study abroad consulting, sharpening the offer alone moves conversion. The Herand Academy result — 8 to 87 students started with a rebuilt offer, not a new ad account.
Layer 2 — Traffic
Channel choice follows intent. Google captures people already searching; Meta and TikTok capture people with the problem who are not searching yet. In seasonal categories like visa consulting, the channel plan is built around the calendar. The currency of this layer is creative volume, not budget: the ₺84 → ₺31 CPL result at Metis Center came from testing volume.
Layer 3 — Conversion
- Ad-to-page match. The first promise in the ad must be the first thing on the page.
- Form friction. One qualifying question — budget or timing — usually sits in the right spot.
- Booking flow. Letting people pick a calendar slot beats "we will call you".
In multilingual categories such as health tourism consulting, the same funnel produces two very different results in two languages.
Layer 4 — Follow-up and sales
This is where the money disappears. Two metrics decide everything: response time — the first five minutes beat the thirtieth minute by a wide margin — and number of touches. A structured WhatsApp follow-up sequence can double appointments on the same ad budget.
The 90-day build plan

- Setup done / not done
- Work
- Angle and audience testing, landing page optimisation, follow-up sequence

- Measured
- CAC, ROAS, LTV
| Period | Work | Measured |
|---|---|---|
| Weeks 1–3 | Offer engineering, positioning, tracking and CRM setup, first creatives | Setup done / not done |
| Weeks 4–8 | Angle and audience testing, landing page optimisation, follow-up sequence | CPL, appointment rate |
| Weeks 9–12 | Budget shift to winners, sales training, scaling | Cost per appointment, close rate |
| After month 3 | New channel, new segment, margin engineering | CAC, ROAS, LTV |
Which metrics matter
Impression → Click → Lead (CPL) → Appointment (CPA) → Client (CAC) → Revenue (ROAS)CAC is the only metric that means something on its own. As long as CAC is below gross profit per client, you should spend more.
